    Coach, Don't Fix: Turn 1:1s Into Growth Engines

    🧭 Your Team Keeps Bringing You Problems. Here's Why.

    Someone knocks on your door. They have a stuck project. You have an answer. Two minutes later it's solved, and you feel useful.

    That feeling is the trap.

    Every time you fix, you teach one lesson: bring it to the boss. So the problems keep coming, and they keep getting bigger. You become the bottleneck your team can't grow past.

    There's another way to run a 1:1. It costs you more patience up front and buys you a team that thinks for itself later.

    💼 The Fixer Costs More Than You Think

    A manager who fixes handles maybe 8 problems a day. A manager who coaches builds 8 people who each handle their own.

    Do the math over a quarter. The fixer scales to their own limit. The coach scales to the size of the team.

    We worked with a director of 11 engineers who spent 60% of her week unblocking tickets. After six weeks of running coaching 1:1s, that number dropped to 20%. Same team, same tickets. The difference was who solved them.

    This is what "manager as multiplier" actually means in practice. Not motivational posters. Fewer decisions on your desk.

    🌱 Ask Before You Answer

    The hardest skill here is silence. When someone brings you a problem, your instinct fires an answer in about three seconds. Coaching means holding that answer and asking one question instead.

    Try these in your next 1:1:

    • "What have you tried so far?"
    • "What options are you weighing?"
    • "If I were out sick this week, what would you do?"

    That last one is the tell. If they can answer it, they didn't need you. If they can't, you've found exactly what to coach.

    Notice what these questions do. They put the thinking back where it belongs. You're not withholding help. You're helping them build the muscle they'll use for the next hundred problems you never hear about.

    ☯️ The Growth Loop

    Here is the pattern the course is built around:

    Ask a real question, not a leading one. Wait through the awkward pause (this is where most managers cave). Help them reflect on what they're seeing. Then hand them the ownership: "So what's your next step?"

    Run that loop in a 20-minute 1:1 and something shifts. The person leaves with a decision they made, not one you handed them. They defend it harder. They learn faster. They come back with progress instead of dependency.

    We've seen managers cut their meeting load in half inside a month using nothing but this loop. The trick is consistency. One coaching conversation feels nice. Twelve of them changes how someone works.

    🤝 When Fixing Is Actually Right

    Coaching is not a religion. Sometimes the building is on fire and you just need the extinguisher.

    If someone is brand new, if the stakes are a customer contract, if the deadline is tonight, fix it. Then circle back the next day and coach the pattern so it doesn't repeat.

    The skill is reading the moment. High stakes plus low time means fix. Lower stakes plus room to learn means coach. Most managers get this backwards: they coach in emergencies and fix in exactly the moments people could have grown.

    Learn to sort the two and you protect both your calendar and your team's development.
