    🌱 The soul leaves quietly

    Most founders never notice the exact day culture starts slipping. You hire your fifteenth person. Then your thirtieth. The all-hands that used to feel like a family dinner now feels like a webinar. Nobody complains out loud. But the thing that made early people say yes to you? It thins out.

    You can keep it. That is the whole promise of this course. We help you name what makes you you, then wire it into how the company actually runs.

    πŸ’– Culture is behavior, not a poster

    Here is the trap. Teams write five "core values" on a wall, feel good, and change nothing about how they work. "Integrity." "Excellence." "Teamwork." Words so generic they could belong to a bank or a burrito chain.

    Real culture shows up in the boring moments. Who gets promoted. What behavior gets tolerated in a top performer. How you handle a missed deadline. Whether people say hard things in the meeting or in the parking lot after.

    In the course we start there. Not with adjectives, with decisions. You look at your last ten hard calls and reverse-engineer the values you actually operate by. Some of them will surprise you. A few you will want to keep. One or two you will want to kill.

    🧭 Codify before you scale

    Up to about a dozen people, culture spreads by osmosis. Everyone sits near you. They watch how you answer a customer email and copy it. Past 25 or so, that stops working. New hires learn culture from other new hires, and the signal degrades with every handoff.

    So you write it down. Not a fluffy manifesto. Operating documents people actually use.

    • A decision principle set, so someone on week two can make a call the way you would.
    • Onboarding that teaches your "how," not just your tools. Most companies spend day one on the payroll portal and zero minutes on how conflict gets handled here.

    One team I worked with cut their new-hire ramp time roughly in half by replacing a 40-page handbook with six clear behavior rules and three stories. People remember stories. Nobody quotes page 31.

    🀝 Build it into the machine

    Writing it down is step two, not the finish. Values that live in a document die in a document. You have to embed them in the systems that repeat every week.

    Think about the loops that run without you: hiring, reviews, promotions, praise, firing. If your stated value is "customer obsession" but your promotions all go to people who ship fast and ignore support tickets, your real value is speed. People read the promotions, not the wall.

    So we audit those loops. We rewrite one interview question to test for the behavior you claim to care about. We add a single line to your review template. We change who gets the shout-out in the Friday recap. Small hinges swing big doors.

    You do not overhaul everything at once. You pick the two systems that touch the most people and start there.

    Name the behaviors you actually live by. Codify them into plain-language documents. Operationalize them inside hiring, reviews, and rituals. Then repeat the loop as you grow, because culture at 200 people needs different scaffolding than culture at 20.
