    🧭 Make 2026 Your Breakthrough Year

    You can only carry so much. At some point the ceiling on your company stops being the market and starts being your leadership team.

    Most founders never say this out loud. You feel it though. The deals that stall until you touch them. The decisions that wait for your calendar. The plan that only lives in your head.

    That is a bench problem. And it is fixable.

    💼 Your Bench Is Built for the Past, Not the Future

    Here is the trap. You hire executives to solve the problem in front of you. Then the company grows and the problem changes, but the team stays the same.

    So you end up with a leadership group that was perfect for a $5M business trying to run a $20M one. Nobody failed. The target moved.

    Start with one honest exercise. Write down where the company needs to be in 24 months. Revenue, headcount, product lines, markets. Then look at each executive and ask a plain question: can this person lead the version of us we are becoming, not the one we were?

    Some will grow into it. Some will not. You need to know which is which before it costs you a year.

    🌱 The Difference Between an Adder and a Multiplier

    Adders are good. They own their function, hit their numbers, and keep the trains running. A strong adder is worth a lot.

    Multipliers are rare. They make everyone around them sharper. They develop other leaders, spot talent early, and turn one good idea into ten by handing it to the right people.

    Count them right now. In a healthy top team of six or seven, you want at least two true multipliers. Most companies I work with have zero and did not realize it.

    The fix is not always hiring. Often you have a multiplier who is buried in operational work, playing adder because nobody freed them up. Give them a team to build instead of a task list to clear, and watch what happens.

    ☯️ Run the Gap the Same Way You Run Revenue

    You would never guess at your pipeline. You track it. Do the same with your bench.

    Map each leadership role against three things: current performance, future fit, and succession depth. Score each one honestly. Where you see a low future-fit score and no backup behind that seat, you have found the gap that matters most.

    A quick example. A client had a brilliant sales VP who could not scale past the deals she personally closed. Future fit, low. Succession, none. We spent a quarter building two managers under her and coaching her into a director-of-enablement role she actually wanted. Revenue per rep climbed 30% in two quarters because the whole team got the thing that used to live only in her head.

    That is the multiplier effect on paper.

    🤝 Close the Gap Without Blowing Up the Team

    You do not need a bloodbath. You need a plan with three moves.

    Develop the people who can grow. Give them a real stretch, a coach, and a deadline. Ninety days tells you a lot.

    Redeploy the people who are strong in the wrong seat. A great operator in the wrong role is a hire waiting to happen somewhere better in your org.

    Hire only for the gaps you truly cannot fill from inside. Fewer, better, and mapped to the future, not the fire in front of you.
