Days 1-4. You'll learn the anatomy of sound decisions at the manager level, map the judgment gaps in your current team, identify the difference between skill gaps and judgment gaps, and build a baseline assessment of each manager's decision patterns.
Days 5-8. You'll design a decision-review rhythm that fits your calendar, install non-threatening language for judgment feedback, practice the coach-approve-correct decision ladder, and run your first two real decision reviews with managers.
Days 9-11. You'll observe live decisions as they unfold, give in-the-moment judgment coaching without taking over, adjust delegation boundaries based on demonstrated capability, and document two managers' judgment development trajectories.
Days 12-14. You'll build early warning indicators for judgment drift, create a manager-level decision log that surfaces patterns, hold a calibration conversation with each manager about their decision rights, and design your 90-day judgment development plan.
