The Not-To-Do List: Strategic Focus Through Elimination
Strategic leadership isn't about doing more things well. It's about doing fewer things that matter. This 14-day course takes you from awareness of what's draining your department to authentic clarity on what serves your strategy, to the action of killing or pausing two real initiatives and communicating why with confidence. You'll walk away lighter, clearer, and leading a team that finally knows what winning looks like.
Six shifts. One new you. 🌱
You'll build and use a decision framework that separates signal from noise in real time.
You'll execute the full elimination process on live work, not hypothetical case studies.
You'll deliver the news to teams and stakeholders using language that builds rather than burns trust.
You'll visualize true workload against stated priorities and surface the honesty gap.
You'll facilitate alignment sessions so your managers stop asking for permission and start protecting focus.
You'll leave with a system that keeps focus sharp without waiting for the next crisis.
- You lead managers or a department and you're tired of pretending everything is a priority when nothing really is.
- You've been asked to do more with less, but no one will give you permission to stop anything, so you're taking that permission yourself.
- You know your team is capable of great work, but right now they're capable of mediocre work on too many things.
- You're ready to have hard conversations about what doesn't serve strategy, even if it's someone's pet project.
- ✕ You're looking for productivity hacks to squeeze more tasks into the day (this course teaches you to do less, not faster).
- ✕ You need permission from above to make any decision (you'll learn to make the case, but you have to be willing to lead the call).
- ✕ You believe all work is sacred and stopping anything feels like failure (we're going to kill things, and you're going to feel good about it).
A curriculum designed to move you 🧭
You'll audit your department's current workload, map every initiative to strategic impact, and face the brutal truth about how much work delivers zero value. By day 4, you'll have a color-coded portfolio showing what's working, what's theatre, and what's actively harming focus.
You'll build a decision framework anchored in your actual strategy (not aspirational vision statements) and test it against ten real requests. You'll also surface the hidden reasons you say yes when you should say no - politics, guilt, legacy commitments - and name them out loud.
You'll choose two initiatives to kill or pause, prepare the case with data and alternatives, and deliver the news to stakeholders and your team. This module includes exact scripts for the 'we're stopping this' conversation, the 'but we promised' objection, and the 'what will we do instead' redirection.
You'll install a quarterly elimination ritual, train your managers to run their own not-to-do audits, and build a communication drumbeat that keeps focus visible. The final day is a 90-day forward plan where you protect the capacity you just reclaimed.

Coach
The Exponential Coach 🤝
The Exponential Coach has spent 20 years helping leaders at every level make the shift from doing to leading - and at the Leading Leaders level, that shift is about strategic elimination. After watching hundreds of departments burn out on initiative overload, they built the frameworks in this course to help managers of managers reclaim focus without waiting for permission. Their work has trained over 1,500 leaders globally, with a particular reputation for making hard conversations feel doable.
This course was born from a single recurring question in executive coaching: 'How do I stop work that everyone knows doesn't matter without losing credibility?' The answer isn't political maneuvering. It's clarity, courage, and a repeatable process. That's what you're getting here.
Growth, in their own words 💖
Composite student voices representing typical outcomes.
"I killed two projects in week two that had been limping along for six months. My team exhaled. My boss nodded. I should have done this a year ago, but I didn't have the language or the guts. This course gave me both."
Petra Novak, Head of Product Operations, Vienna (composite student voice)
"The strategic filter alone was worth the price. I now have a one-page tool I use in every planning meeting, and my managers have stopped bringing me requests that don't pass the test. We went from 14 priorities to 5 real ones in one quarter."
James Okoye, Department Head, London (composite student voice)
"I was terrified to tell a senior stakeholder we were pausing their initiative. The script from day 9 worked. They weren't happy, but they respected the reasoning, and two weeks later they admitted it was the right call. I've used that script four more times since."
Lin Chen, Director of Customer Success, Singapore (composite student voice)
FAQ ☯️
What if I don't have the authority to kill initiatives unilaterally?+
You don't need unilateral authority. You need a documented case and the skill to present it. This course teaches you to build the business rationale, involve your managers in the decision, and bring it to your boss or leadership team as a recommendation with alternatives. Most leaders are relieved when someone finally names what should stop.
Will this make me look like I'm not a team player or that I can't handle the workload?+
The opposite. Leaders who protect focus and resource their teams realistically are seen as strategic. Leaders who say yes to everything and deliver nothing well are seen as overwhelmed. You'll learn to frame elimination as capacity management and strategic alignment, not as quitting.
What if the initiatives I want to stop are tied to someone senior's pet project?+
Day 10 is dedicated to this exact scenario. You'll learn to separate the person from the project, acknowledge past investment without being held hostage by sunk cost, and offer a face-saving off-ramp (pause, pivot, or transfer). The course includes a real example of killing a CEO-sponsored initiative without killing the relationship.
How do I choose which two initiatives to eliminate if everything feels equally low-impact?+
You'll use a scoring matrix that weighs strategic alignment, resource drain, and reversibility. The course walks you through scoring your full portfolio and identifying the two highest-value eliminations - the ones that free the most capacity with the least downstream risk. If everything scores low, you've got a strategy problem, and we address that too.
What happens after I eliminate the two initiatives? Won't new low-value work just fill the space?+
Yes, unless you install the defense system. Module 4 gives you a quarterly elimination ritual, a team-wide not-to-do list, and a communication cadence that keeps focus visible. You'll also train your managers to run the same filter with their teams, so the culture shift cascades down.
